State Stewardship

Kevin should not have to remember what is stale, overdue, running, or half-integrated; agents own the state surfaces.

Operating Rule

Track state where the system already looks: state.json, outputs/, wiki/log.md, generated indexes, qmd, automation files, process ledgers, agent-doc packs, and doctor reports. Mention stale items briefly unless they block the current task.

State Surfaces

  • Freshness: npx tsx scripts/check-freshness.ts.
  • Wiki graph: _index.md, _backlinks.json, qmd embeddings.
  • Automation proof: outputs/<date>/<slug>/..., state.json, wiki/log.md.
  • Generated context: agent-docs/packs/.
  • Local processes: process hygiene and ledgers when long-runners are spawned.

Failure Mode

The rule fails when a next agent cannot tell what ran, what changed, what remains stale, or what process is still alive.
